Founder-led sales: how to hand off selling without losing revenue.
Founder-led sales means the founder is still the main person finding, pitching and closing deals. It works early on — until it caps your growth. This guide shows US founders with no team or one or two reps how to build a sales engine others can run.
Five signs your sales depend on you.
If three or more sound familiar, your growth is tied to your calendar.
Most deals still need you on the final call to close.
Your reps can't explain pricing, discounts or ideal customers without asking you.
There is no written sales process — it lives in your head.
Pipeline numbers drop whenever you take a week off.
You spend more time selling than running the business.
Moving from founder-led sales to a team, in five steps.
1. Diagnose how dependent sales are on you
Track one week of your time and note every deal you touched. Count how many would have stalled without you. That tells you where to start.
2. Write down how you actually sell
Capture your ideal customer, the questions you ask on discovery calls, the objections you hear and how you answer them, and your pricing rules. If it isn't written, nobody else can repeat it.
3. Define clear stages and a simple scoreboard
Agree what has to be true for a deal to move to the next stage, and track a handful of numbers — close rate, cycle length, pipeline coverage — every week.
4. Hand off deals in stages, not all at once
Start with smaller or simpler deals. Let a rep run them with you listening, then alone with a debrief. Set rules for when you still join — for example your largest or most strategic accounts.
5. Keep a short weekly review
A 30-minute weekly pipeline review keeps you informed without pulling you back into every deal. Coach on the process, not by taking over the call.
Common hand-off mistakes.
Most failed hand-offs aren't a hiring problem. They're a process problem.
Hiring a senior rep and expecting them to figure it out with no process.
Handing over every deal at once, then stepping back in when results dip.
Measuring activity only, instead of stage-by-stage conversion.
Keeping pricing and discount decisions entirely with the founder.
